01. Leads Die Quietly
The short answer. A lead loop is a system that checks every place a lead can reach you every 15 minutes, scores each lead with Claude, pushes the urgent ones to your phone with a ready reply, and keeps chasing until every lead has a clear status. It fixes response time, not lead volume.
Nobody feels a lost lead. That is the whole problem.
The missed call happened at lunch. The form came in at 11 at night. The Instagram DM got opened and forgotten. The WhatsApp message sat under 30 other chats. There is no alarm, no red screen, no customer calling back to say you were slow. They just go quiet and book someone else.
There are six places a lead reaches an Indian business today:
- Missed calls
- Website form or chat
- Meta lead ads forms
- Instagram and Facebook DMs
Plus the marketplaces, if you are listed on them: IndiaMART and JustDial.
Six inboxes and the marketplaces. One or two people watching all of it. Google Business Profile chat used to be one more, and Google shut it down on 31 July 2024, so anyone still counting on it is missing messages that never arrive.
Example math, not a client result. One enquiry is worth Rs 40,000 to you. Five go cold in a month. That is Rs 2,00,000 of potential revenue at risk, every month, from leads you already paid to create.
You do not feel it, because the phone still rings and the team still looks busy. The leak is in the first 60 minutes.
02. Every Lead Is a Timer
Someone with a real problem does not wait. They open three to five options, message a few, and go with whoever answers first with a clear next step.
There is real research on this. Harvard Business Review published an audit of 2,241 US companies. Only 37 percent replied within an hour. Twenty three percent never replied at all. Firms that responded within an hour were nearly seven times likelier to qualify the lead than firms that replied an hour later, and more than 60 times likelier than firms that waited 24 hours or more.

That study is old and American. The behaviour is not. In India the same person is messaging you on WhatsApp while they are on JustDial. Meta cites Kantar research from 2025 saying 91 percent of online adults in India message a business every week.
So I stop treating a lead like a record in a CRM, and start treating it like a timer.

Most businesses do not have a lead problem. They have a reply time problem dressed up as a lead problem.
03. The Loop, End to End
The loop is boring on purpose. Boring is what survives a busy Tuesday.

Three things make it work, and none of them are clever:
- One sheet. Every channel writes into the same place, with the time it arrived and whether anyone replied. A lead nobody can see is a lead nobody saves.
- A clock, not a queue. The system asks "how long has this been waiting" every 15 minutes, instead of waiting for a human to open a tab.
- A status on every lead. Nothing stays blank. Blank rows are where money hides.
04. Why Claude, Not Keywords
A keyword rule can catch words like price, urgent, appointment or quote. That is fine for routing. It is useless for judging how close someone is to paying.
Look at these two messages to a real estate page:
- "price of 2BHK?"
- "we saw one project yesterday, can I visit yours on Sunday with my wife?"
Same keywords, completely different people. The first one is browsing. The second one has already seen a competitor, has a decision date, and is bringing the other decision maker. If that second message waits two hours, you lost it.
Claude reads that difference. It can tell you what the person wants, how urgent it is, what it is worth in rupees, and what the next action should be, in one pass, in plain language you can act on.
05. The Two Prompts
Copy these. Fill the blanks with your own business. Prompt one is set once. Prompt two runs on every lead.

Keep the field list short. A long list makes Claude slower and gives you fields nobody reads.
06. The Alert on Your Phone
This is the part owners actually care about. One message, everything needed to decide in five seconds.

Send it to WhatsApp if your team already lives there. Telegram is the free option and it is what I use when the budget has to stay at zero.
Keep two things behind your approval, always: anything with a price promise, and anything in a sensitive field like health, law or money. Claude drafts, you tap send. That single rule is why owners in regulated work say yes to this.
07. Follow Ups and the 8 Statuses
Most leads are not lost at first contact. They are lost in the silence after it.
- 2 hours: short nudge, two time slots, no discount
- 24 hours: one line of value, then one question they can answer with a yes
- 3 days: last message, easy to say no to, leaves the door open
Then every lead gets parked in one of eight statuses. No blanks:

08. The Weekly Report
Nobody wants to look at automation logs. Owners want one page on Friday.

The report is the real product. It tells you which channel leaks, which hour leaks, and the one fix worth doing next week.
09. Find Your Own Leak in 15 Minutes
Do this before you build anything. You only need your phone.
- Ask a friend to send you a real enquiry on your website form. Start a timer.
- Ask them to DM your Instagram with a buying question.
- Ask them to call once and cut it, like a missed call.
- Ask them to WhatsApp your business number.
- Write down how long each one took to get a real reply, not an auto message.
Then answer two questions honestly. Which channel was slowest? Did any of them get a clear next step, with a time and a date? Most businesses fail on the second one even when they pass the first.
That page of timings is your business case. Build the loop for the slowest channel first, not for all seven.

Two things worth knowing before you budget WhatsApp. Meta charges per message now, not per session. And a Click to WhatsApp ad opens a 72 hour free entry point window when you reply inside the service window, which makes paid campaigns the cheapest place to start this.
You do not have to build every piece yourself either. There is a paid n8n template that qualifies Meta lead ads with AI and routes hot leads to HubSpot and WhatsApp, and there are free open source WhatsApp agent repos on GitHub. I would rather tell you that than pretend this is magic only I can do. What you are paying for, if you hire anyone, is the operating rhythm around it and someone reading the Friday report.

11. Meta Already Gives You the Basic Version Free
I am not going to sell you something Meta hands out for nothing. In June 2026 Meta opened Meta Business Agent to businesses everywhere. It answers customer questions, books appointments and qualifies leads across WhatsApp, Instagram and Messenger, and Meta says more than a million businesses are on it.

Here is where it stops:
- Your CRM. It does not update your sheet, your CRM or your sales pipeline.
- Your rules. Your definition of a hot lead, your escalation words, your rupee values. That judgement stays yours.
- Channels outside Meta. Missed calls, website forms, email, IndiaMART and JustDial are not its job.
- Team alerts. Nobody gets a message on their phone saying a Rs 45,000 lead has been waiting 38 minutes.
- Your follow up clock. The 2 hour, 24 hour and 3 day chase is not built in.

12. What a Guide Cannot Hand You
Everything above is the method, and it is yours to take. Four things stay with you, and they are the difference between reading this and running it:
- Your own lead data. Your last six months of enquiries, which channel actually converts, and where the silence starts.
- Your rules. What counts as hot in your business, what gets escalated, what a lead is worth to you in rupees.
- The approval flow. Which replies go out on their own and which ones wait for a human, especially in health, law and money.
- Someone keeping it running. Channels break, numbers change, ads change, the lead mix changes. A loop nobody maintains quietly stops.

13. Selling This as a Service
This part is for the builders reading, not the owners. If you build automations for clients, the lead loop is an easy first offer, because the business already pays for the leads you are saving.
- Lead leak audit. Free or small fee. The 15 minute test above, written up as one page.
- Setup. One time. One sheet, two channels, alerts, first report.
- Monthly loop. All channels, follow ups, approval flow, the Friday report.
Do not open with "I build AI agents". Open with the leak. Ask the owner what happens when someone calls at 1 pm and nobody picks up. That question sells the system before you explain a single tool.
Price it against the leak, not against your hours. If the loop saves one job a month, the maths does itself.

Only where you allow it. I keep two safe auto replies on, a "we got your message" and a "when can we call you back". Everything else is a draft you approve.
